Swaledale Butchers: 2 Mins to 8 Sec per Order with OrderAgent

 -

Recently, we visited Swaledale Butchers in Yorkshire to understand how their team manages their high-precision operation with Choco's AI Order processing engine: OrderAgent.

Swaledale supplies some of the UK’s top chefs, working with bespoke cutting specifications and whole-carcass butchery. Every order is different, and accuracy matters. What we found there is a common challenge in food distribution: manual order processing was slowing the team down.

Manual Order Processing and High Cognitive Load

Before implementing automation, Swaledale’s order flow looked like this:

  • 70% of orders came through WhatsApp
  • The remaining 30% came via procurement platforms
  • Every order had to be manually entered into their butchery software

Each order took around 2 minutes to process.

Every order required the team to recall bespoke specifications for each chef — including cuts, trims, weights, and notes. This created significant cognitive load and increased the risk of mistakes.

"'I'm good but I still make mistakes, I didn't realise how many I was making until we started with Choco".

Errors were costly. Fixing them often meant sourcing replacement products at short notice or arranging urgent deliveries — especially when chefs expected orders on the same day.

In practice, this meant hours spent on data entry instead of working directly with customers.

AI Order Processing with Choco OrderAgent

Swaledale implemented Choco OrderAgent, an AI order processing solution for food distribution businesses.

OrderAgent automatically captures and processes orders from channels like WhatsApp and procurement platforms, including complex, bespoke requirements.

After a short onboarding and learning period, the system reached:

  • 8 seconds per order processing time
  • 97% accuracy, even on complex specifications

Instead of manually entering every order, the team now oversees and verifies automated inputs.

More Time for Customers, Less Time on Admin

With order processing handled by AI, the team no longer spends the day inputting data. Instead, they can focus on:

  • Speaking directly with chefs
  • Advising on cuts and products
  • Managing relationships

As Joe puts it, “It’s like having a new job.” The role has shifted from data entry to oversight, and from administrative work to customer-facing expertise. “I’ve got time to talk to chefs now.

Fast Implementation

The transition was quick: less than six weeks from start to finish.

  • Initial ERP integration: July 8th
  • Go-live: August 21st

Why It Matters for Food Distribution Businesses

Manual order processing is still common in food distribution, especially when orders come through WhatsApp, email, or multiple platforms. As complexity increases, so does the burden. Teams spend more time inputting and checking orders, and less time with customers. AI order processing removes this bottleneck by automating order capture while maintaining accuracy—even for bespoke products.

For Swaledale, that meant getting their headspace back. The team are now consultants to their chefs again, not order takers.
